AI Budget Analysis

Actual spend compared to budget by line, with plain-language reasons for the variances that matter.

A budget is only useful if you know when and why reality drifts from it. In most businesses, that means someone comparing spreadsheets line by line and guessing at the reasons. This build compares actual spend to budget by category or cost center, ranks the variances that matter most, and explains them in plain language, delivered by email, Slack or a dashboard.

  • Actuals compared to budget by category or cost center
  • Largest variances ranked first, with plain-language reasons
  • Alerts on budget lines that deserve a closer look

What it is

AI Budget Analysis compares your actual spend to budget by category or cost center, and explains the variances in plain language rather than leaving you to interpret a spreadsheet. It delivers by email, Slack or a web dashboard. The biggest variances are listed first.

Why businesses buy it

When budget reviews depend on manual spreadsheets, variances are found late and explained vaguely, so managers stop trusting the budget at all. Overspending carries on for months before anyone acts. After this build, you get a regular, ranked view of where actuals have moved away from plan and why, so budget holders can respond while it still matters. Your finance team spends its time on conversations, not formulas. The Scope Card lists the data sources, lines and schedule before you pay.

Problems this solves

Budget overruns surface at quarter end, too late to fix

Actual spend is compared with budget by category or cost center on a schedule. Alerts can warn you when a line drifts, while there is still time to respond.

Variance spreadsheets leave managers guessing what the gaps mean

Each variance is explained in plain language instead of being left as a figure in a cell. Budget holders can see what drove the gap without booking time with finance.

Small variances bury the big ones in long reports

The largest variances are listed first in the report or dashboard. Leaders can focus on the few lines that matter most, then look at the rest if needed.

A good fit if

You set budgets by department or cost center and want variance explained, not just a percentage over or under.
Budget review meetings currently start with someone manually pulling actuals against budget in a spreadsheet.
You already have budget figures and actuals in a system like QuickBooks, Xero, NetSuite or Google Sheets you can connect.
You want recurring alerts when a line moves meaningfully off budget, rather than finding out at quarter-end.

Not the right fit if

Forward cash position matters more than budget-to-actual comparison. See AI Cash Flow Assistant.
You want a full management report pack rather than a variance-focused view. See AI Financial Reporting.
You want month-end close itself coordinated, not just the variance analysis that feeds it. See AI Financial Close Assistant.
You need more than three data sources feeding the comparison. Add a note at checkout for a Change Quote.

How it works

  1. You connect actuals and budget. Up to three read-only sources feed both sides of the comparison.
  2. You define the budget lines. The up to 25 categories, cost centers or accounts you want tracked become the metrics it compares.
  3. It builds the baseline. At least three months of your historical actuals set the pattern behind what counts as a normal variance.
  4. Each cycle, actuals are compared to budget. Variance by line is calculated and ranked by size, so the biggest movers surface first.
  5. It writes the reason where the data supports one. Where a variance traces to a specific vendor, timing shift or category spike, the report says so in plain language, and up to five alerts flag the lines worth a closer look.
  6. You review and refine the thresholds. Two rounds of changes before launch let you set what counts as a variance worth flagging.

What you provide within 72 hours

Your portal lists these the moment you order. Delivery starts the working day after everything is in and your access is checked.

  • Read-only access to your budget figures and actual spend data sources.
  • Your own definitions of the budget lines, categories or cost centers to compare.
  • At least three months of historical actuals to set the baseline.
  • The list of report recipients and the channel they should receive it on.
  • Admin access and API keys for every connected system, shared by adding our team as a user or creating a key you control, never by email.
  • Your business information (company basics, hours and brand voice), shared during intake.
  • One decision-maker who can approve the budget lines and variance thresholds.
  • An API key for your own AI model account (for example OpenAI or Google Gemini), created for this build with a spending limit.
The 72-hour rule. Send everything on your checklist, including access, within 72 hours of ordering so your build starts on time.

Expected benefits and how to measure them

  • Can flag overspending early enough to act on it
  • Helps budget holders understand their own numbers
  • Makes budget meetings shorter and more focused
Cost centers over budget at quarter end
Count cost centers over budget at each quarter end, comparing the quarter before launch with those after.
Time to prepare the variance review
Log hours spent producing the variance review before launch and for each cycle after.
Overruns caught mid-period
Keep a log of alerts that led to a spending change before period end.

Before you start: Record your current budget, last quarter's variances and how long the review takes. Note which overruns were found late.

These are things to track, not promised results. Outcomes depend on your data, your team and your market.

Running costs

You pay for the build once. Running it afterwards costs roughly $20 to $150 a month for AI model usage and hosting or scheduler fees, billed directly in your own accounts. Build and test usage follows the same rule, so every provider relationship stays yours.

Keep it running

We recommend monthly maintenance: monitoring, fixes and a monthly allowance of change hours, enough to add a budget line or retune a variance threshold each period. It starts after the 30 days of included support.

$249/mo (the minimum fee, includes 2 change hours)

Optional. Starts after the post-launch support period. Cancel any month.

Questions about this product

Does AI Budget Analysis explain why a variance happened?

Where the underlying data supports a reason, such as a vendor concentration or a timing shift, it writes that explanation in plain language alongside the variance figure. It builds this from at least three months of your historical actuals. Where the data does not support a clear reason, it says so rather than guessing at a cause.

How is this different from AI Cash Flow Assistant?

AI Budget Analysis compares actual spend to budget by line and explains variances. AI Cash Flow Assistant projects your future cash position from receivables and payables. Both share the same data-source and metric limits, but one looks backward at budget performance while the other looks forward at cash timing.

What data sources can feed the budget comparison?

Up to three read-only sources, commonly your accounting system for actuals plus a spreadsheet or planning tool for budget figures. You grant read-only access, so nothing is written back. If your budget lives somewhere outside the usual list, tell us during intake and we confirm it connects within scope.

How much does AI Budget Analysis cost to run each month?

Roughly $20 to $150 a month for AI model usage and hosting or scheduler fees, paid directly in your own accounts. The figure depends on how often the comparison runs and how many sources it reads. There is no separate ongoing platform fee from Upmark Labs beyond the one-time build price.

Can we add more budget lines after launch?

Yes. Adding a line within the 25-line limit, or adjusting a variance threshold, fits inside the monthly change hours that come with maintenance. Expanding past 25 lines or adding a fourth data source is a bigger change, quoted as a Change Quote before that work starts.

Is our budget and actuals data kept secure?

Yes. Access credentials are shared by adding our team as a user or creating a key you control, never sent by email, and connections are read-only, so your accounting and planning systems are never altered. Output stays inside the report or dashboard you configured. Role-based access and audit logging are available as add-ons for stricter policies.

What counts as a variance worth an alert?

You set the threshold during the build, based on your own three months of historical variance, so what counts as normal for one cost center may differ from another. Two rounds of changes before launch let you tighten or loosen the threshold once you see real variance data flagged.

Can the AI Budget Analysis maintenance be cancelled later?

Yes, plans bill monthly with no lock-in and can be cancelled for any coming month. The 30 days of support included with the build continue regardless of whether you take a plan. If you cancel, the comparison keeps running on its existing configuration until you change something.

Know why the budget moved, not just that it did.
